Implementation support
and project management

Implementation is where strategy becomes reality, and where technology projects most often succeed or fail. It requires clear governance, active stakeholder engagement and someone who can navigate the inevitable challenges without compromising scope, timeline or budget.

Get clear on what you need
before you choose technology

Hart Square provides independent implementation support, sitting alongside your implementation partner as a client-side resource throughout delivery. We have delivered over 250 technology implementations for non-profit organisations. We know what works and what does not.

What does implementation support include?

  • Implementation oversight

An independent, regular assessment of how the project is tracking against the original scope, timeline and budget, identifying issues before they become crises.

  • Risk management

Proactive identification and escalation of risks, with clear recommendations for how to address them before they derail delivery.

  • Testing framework

A structured approach to user acceptance testing that catches configuration problems before they affect staff and members at go-live.

  • Go-live readiness assessment

Clear, independent confirmation that the system, the data and the people are ready, so the decision to go live is evidence-based, not optimistic.

Is implementation support right for us?

  • Your implementation is underway and you want independent assurance that the project is on track
  • You want someone who represents your organisation's interests throughout delivery, not the implementation partner's interests
  • Stakeholder confidence needs managing and you need transparent communication and visible progress
  • You are concerned about the quality of testing, the technical decisions being made, or the readiness of your team for go-live
  • A previous implementation went poorly and you want proper oversight this time

As a fiercely independent consultancy, Hart Square does not sell software, accept commissions, or partner with vendors. Our advice is 100% objective, technology-agnostic, and client-first, built on experience from more than 550 projects with charities and membership organisations.

What you get

How does implementation support work?

We operate as an independent client-side resource throughout delivery, attending project meetings, reviewing documentation, and escalating risks that the delivery team may have an incentive to downplay. A typical engagement runs in four stages.

Mobilisation

We establish clear roles, processes and communication with your implementation partner from the outset, so everyone understands the governance structure.

Active oversight

We monitor progress against deliverables, timescales and budgets throughout delivery, managing the relationship between your organisation and the partner constructively but without compromising your interests.

Testing management

We design and oversee the testing process based on your agreed requirements, not the partner's default UAT framework, ensuring the right users test the right scenarios.

Go-live readiness

We conduct a formal readiness assessment covering the system, data and people. We do not sign off go-live until we are confident it is justified.

Investment

Implementation support engagements are scoped to the delivery timeline of the project. For a typical CRM implementation, expect three to nine months of involvement at a level that reflects the project's complexity and risk. We provide a clear scope and fixed-fee proposal before any work begins, structured to provide value at the points of highest risk.

Frequently asked questions

What is charity CRM implementation support?

Charity CRM implementation support is independent client-side oversight throughout a technology implementation. It means having someone who represents your organisation's interests throughout delivery, monitoring progress, managing risk, overseeing testing, and confirming go-live readiness. Where the implementation partner is responsible for building the solution, Hart Square is responsible for ensuring the solution being built is the one you agreed to.

Why do charities need independent oversight during implementation?

Implementation partners have a commercial interest in moving to go-live. That interest does not always align with your organisation's interest in a system that works properly from day one. Independent oversight provides a counterbalance, someone whose only accountability is to your organisation, with the sector experience to distinguish between normal delivery challenges and genuine risks that need escalating.

What does CRM project oversight for nonprofits involve?

CRM project oversight for nonprofits involves regular review of project progress against scope, timeline and budget; independent management of the testing process; stakeholder communication to ensure the organisation stays informed; and a formal go-live readiness assessment before any decision to go live is made. Scope is tailored to the complexity of the project and the capability of the internal team.

At what point should we bring in implementation support?

Ideally before the implementation partner is appointed, so Hart Square can be involved in the briefing and contracting process as well as delivery. The earlier independent oversight is established, the more effective it is. That said, we are frequently brought in mid-implementation when a project has run into difficulty, early intervention is almost always more effective than waiting until go-live pressure is at its peak.

How does Hart Square's implementation support differ from project management?

Project management focuses on planning, coordinating tasks and managing dependencies. Implementation support focuses specifically on quality, risk and readiness, ensuring what is being built matches what was agreed, that testing is rigorous, and that the organisation is genuinely ready to go live. The two are complementary: we can provide both, or work alongside an internal project manager where one is already in place.
